I thibk the best way to have this timeline is first we have Germany win ww1 so Germany had middle Africa so britisns presence in Africa is set back to South Africa and Roadesia, they still have India but there's rebellion. While Canada is being threatened by the US, who at best are saying give us Canada because you can't pay your debts, while Australia and New Zealand are at risk of a rising Japan.

So Britian still has its Caribbean territories and Singapore and the like but they are broke and Germany and the Americans are looking to pick at the scraps while the instability in Russia is threatening to make the rebellion in India worse.

So you would need a Canada that is very pro British enough to make america rethink just marching in but bot enough to make America give up on taking it.

So Britian herself likely has a racist take over similar to Italy with communists threatening the government before the crown approves a racist coup giving us possibly a very unique variant of Facism with ut mainly being a imperial restoration type rather than being racially minded. Loyalty to the empire is above race.

As for allies, well Italy for one mostly their all going to be facist in these timelines, Japan maybe if they can reopen the Anglo Japanese Alliance and use that as a way to protect European colonies in Asia except the German ones. While keeping Japan supplied for its forever war in China.

Africa, I can see them allying with the boars to guarantee a semi independent boar state in the heart of Africa taken from the Germans. Think Kongo Free State but far worse.

So the factions are Britian, Italy, Japan and maybe France is they don't go communist.

While Germany has itself its puppets in eastern Europe (which are largely useless and just exist to slow down the Soviets if they come west) as well as Austria (depending on if the Dule Monarchy survives) and Bulgeria.

With a slightly prolonged Ottomans, the USA (though they will have plenty of their own problems) and the Soviets existing as wild cards.

I don't see Germany winning since they are so over extended to begin with and have way too many enemies that can attack at once. The US would likely come in and take everything it can and just try and economically force this new Axis into surendering and cooperating while the Soviets would do what they did in our timeline and Japan and chian get. Forever war in the side where none really wants eather side to win bedised maybe the Americans want chian to win.

Britain has to lose its empire for any of this to be remotely possible. (But I suppose if Britain and France are crushed by the Central Powers in WW1 then the British empire may get dismantled as a consequence)

That's virtually impossible outside of a POD during the American Civil War. Even in that case, Britain is not losing chunks of its empire to anyone other than the United States. No other power could hold its own against the Royal Navy and directly seize a British dominion (Canada) over land.

That's not ideal, but it's not going to destroy centuries of British democracy. If it somehow did, the rest of the empire could theoretically bolt, make nice with America, and restore the constitutional system.
